【Lesson #2 - Don't fall in love with your product】
Anyone who’s read Eric Ries’ “The Lean Startup” (and even those that didn’t) is all too familiar with the concept of a minimum viable product (MVP)—except when they’re not. Oftentimes through a perfectionist attitude or perhaps inherent fear of failure, founders create products that are more viable than minimum. That was the experience for Kevin Wong, the Co-founder/CEO of Origami Labs (AW#15), when they were creating their first product, a smart ring called ORII. According to Kevin, it was because he had such an attachment to this vision in his head, and anything short of that vision just felt like a concession. He’s since learned to accept a more iterative approach to product development and applying that lesson to his current product OFLO which enables smartphone-level comms in an audio wearable designed specifically for frontline staff.

After establishing Origami Labs in 2015, we spent several years in R&D to create our first product ORII, a voice assistant smart ring that uses bone conduction technology to allow users to check new messages on their phone, control music, and complete other everyday tasks by simply holding your finger to your ear. This simple, intuitive finger-to-ear motion was what we loved so much about the product and what made it so easy to catch on and talk about. Our kickstarter campaign blew way past the initial goal in a matter of weeks. We became the first HK startup to place in TechCrunch Battlefield’s top 5. Press coverage was coming at us left and right and orders were coming from over 50 different countries. A lot of that, however, turned out to be false momentum.
In retrospect, ORII probably should have never been able to sell as well as it did. A lot of founders through sheer passion, grit, and willpower alone can build up early traction without breaking a sweat. But can someone 2 to 3 degrees away from them sell their product? That’s where founders really get measured in success. At some point, the product should be able to stand on its own two feet and speak for itself.
ORII could not. That elegant finger-to-ear motion that we were so enamored with ultimately became its achilles heel. It turns out, in 95 percent of the scenarios, you wouldn’t want to lift your hand to your head, especially in this wireless/hands-free age. We effectively fell in love with our product and stopped really listening to our customers. We thought it was perfect and became blind to any signals that said otherwise. I still remember going to visit Eric Migicovsky, YC partner and founder of Pebble watch, at his house. I showed him some of our early prototypes and he basically said “that’s cool, but it won’t work,” drawing upon his own experiences with hardware. Sure enough, after the initial media frenzy died down, orders started to visibly slow down. The final nail in the coffin was when Amazon released the echo loop (smart ring tied to Alexa), which mimicked our product feature-for-feature but better in every way.
As a founder, what you want to build makes so much sense. You see it with so much clarity that it’s almost unfathomable why someone wouldn’t understand. But innovation has to be an iterative process, as the market can only accept so much change. You need to put out a product that’s in some way necessary for people today, that gets some people using it on a frequent basis, and only from there can you practically grow it into something that you envisioned.

擔憂妨礙我們譴責應該譴責的言論」

美國的種族騷亂在過去一週快速擴散,Twitter和Facebook兩家公司成為風暴的中心點。言論自由過去幾百年都是用來對抗政府的憲法權利,但作為人類史上前所未見的最大公共論壇,網路社群平台的守門人(也就是版主)正在扮演越來越接近政府的角色和危害。
問題:版主手上那把審查的兩面刃要怎麼用才能帶給人類文明更大的利益?
Facebook院子裡的那把火

一週前Mark Zukerberg開始對美國總統Donals Trump貼文爭議展開一連串危機處理,沒料到這些動作反而在上週末快速發展成為Facebook內部的小風暴。
5/30週五一早Zukerberg公開貼文表示Facebook不支持Twitter過濾總統貼文的作法。隨後,Zukerberg火速召開會議對員工講話,外流的錄音檔中他說自己從一早醒來就痛苦掙扎到現在,因為他對貼文內容感到「作噁」,但又判斷他並沒有違反Facebook現有使用者條款。員工擔心Facebook對Trump的容忍可能永遠沒有底線。為了安撫他們,Zukerberg也在會議中保證只要未來Trump違反使用者條款,Facebook隨時準備好出手。
在此同時也有媒體披露Zukerberg的替代方案是週五稍晚私下打電話給Trump,微婉地告訴Trump該貼文的「語氣」和「用語」令他感到擔憂。
這一系列做法並沒有成功安撫Facebook員工的不滿。於是Twitter上接連有員工出來表示為Facebook對種族主義的包庇感到丟臉。不滿的聲音快速集結之下,他們週一迅速組織了一次居家工作遠端版的罷工,並集體向公司提出了完整的訴求。
為了回應員工的訴求,週一Zuckerberg召集了幾名黑人資深主管討論,週二隨即再舉辦會議安撫不滿的員工。外流的錄音檔中Zuckerberg的主要論點如下:
1)他說如果狀況繼續升級,Facebook會臨時提高審查標準來阻止惡意言論的傷害。先前針對疫情相關的錯誤資訊,他們就已經執行過一次臨時提高審查標準的做法。
2)他承認確實如媒體爆料所指,他週五當天有跟Trump本人通過電話。但通電話的時間是在他已經做出決定不處理貼文之後,而非講完電話才因此決定不處理貼文。
3)他承認在討論Trump貼文的決策小組中只有一名成員是黑人。
4)他承諾針對七個相關政策開始展開檢討修訂,包含重新檢視關於國家威脅使用武力時的處理原則。
5)他承認不處理Trump貼文的代價高昂,不僅損害Faceboo聲譽,同時也大大增加了他們的成本。
6)他鼓勵員工將「捍衛言論自由」視為是一個高尚的事由,雖然有其代價,但也有非常大的好處。
7)Trump確實曾經踩過Facebook紅線,而公司當時也毫不猶豫執法。他指的是Trump競選團隊偽裝成人口調查的廣告被Facebook撤掉的事件。
8)他認為言論限制很容易增加,卻很難減少,這樣一路加碼限制下去總有一天我們會後悔。
在場員工私下向記者表示Zuckerberg的表情顯示他似乎非常害怕員工會背叛他,但他在會議上的發言內容也並沒有讓員工真正釋懷。
直到昨天Zuckerberg才終於鬆口,表示Facebook願意重新檢視貼文規範的既定政策,來解決關於民眾騷亂和暴力相關貼文的處置問題,並且不排除增訂新的規範或是制定一整套全新的對策。
網路媒體The Verge也提供了一個非常有趣的觀察:Zuckerberg一直試圖把他個人情感和他作為Facebook CEO的角色嚴密隔離開來,也因此他一方面以CEO角色堅守捍衛Trump言論自由的界線,在此同時也以個人情感捐了1000萬美元給種族平權團體。但作者認為Facebook這個社群平台長久以來告訴我們一件事:
你只能有一個真實身份。
社群守門人的那把兩面刃

回到整個社群風波的原爆點,導火線是Trump在Twitter上大肆批評加州政府推的郵寄投票會導致選票被攔截、竄改、濫用,結果他的貼文被Twitter的事實查核機制標示為誤導資訊。Trump一怒之下簽署行政命令,限制CDA美國通訊規範法案230條的適用範圍。
該條文原本用意提供法源讓網路社群平台可以限制具有冒犯性的內容,並因此給予其免責權,不必為用戶的言論負責。而Trump的行政命令用意在去除這個免責保護傘的同時,讓社群平台也失去限制發言內容的法源。
本週一個名為Center for Democracy & Technology的NGO組織因此向法院提起訴訟,主張該行政命令違反了美國憲法第一修正案對言論自由的保護,並要求法院將其宣告無效。其邏輯是雖然Trump目標是讓Twitter失去法源過濾內容,但同時如果讓平台的保護傘失效反而會得到言論自由上的反效果:社群平台為了避免連帶責任,會更努力限縮言論空間。
原本的當事人Twitter的公關部門則特地發了一則貼文感謝該團體的仗義直言。但右翼媒體也很快就曝光了該組織的贊助者包含了Google、Facebook、Apple、Microsoft等科技企業,暗指他們被買通。
同一個條文也牽扯進上週另一個Google涉入的訴訟當中:
多名LGBT YouTuber聯合控告YouTube利用演算法機制來壓抑LGBT相關影片的曝光率,讓他們無法在平台上賺到錢。巧合的是原告引用的法令也是CDA美國通訊規範法案230條。本案雙方的爭點就是YouTube依據該法是否有權使用演算法來壓抑特定內容。值得注意的是,前幾天代表美國司法部向法院表示意見的代表,似乎認為總統剛剛簽署的行政明令並沒有實質改變該法的效力,因此YouTube等社群平台經營者仍有權繼續限制平台上的內容。所以吃了誠實豆沙包的司法部是在間接承認總統的行政命令是虛晃一招?
另一方面,紐約時報也雞婆地幫Twitter執行長Jack Dorsey代勞他的審查工作,詳盡檢查了一週份的Trump發文。結果統計出來139則貼文當中,至少有26則包含不實資訊,另外24則有誤導或沒有附具理由的含糊指控。總計總統大人在過去一週的貼文有高達三分之一包含有可疑資訊,而實際上遭到Twitter啟動事實查核機制而有所處置的只有少之又少的3則。Twitter的執法只是冰山一角。
另外一家社群平台Snapchat沒有像Twitter那樣直接限制Trump的貼文,也沒有像Facebook那樣對於貼文完全袖手旁觀。Snapchat 執行長 Evan Spiegel對外發佈的備忘錄指出:Trump的Snapchat帳號以及貼文將繼續存在,但將不會再出現在使用者界面上的Discover區的演算法自動推播機制當中。Trump的Snapchat在過去幾個月內快速增加訂閱人數,但Sanpchat的作法至少確保了未來該帳號的訂閱率成長不是來自於Snapchat的系統主動推播。
擁有1.6億活躍用戶的電子佈告欄網站reddit也在風起雲湧的一週捲入種族歧視言論爭論。曾任reddit臨時執行長的美國律師鮑康如批評該平台長期容忍Trump和其他用戶擴散各種仇恨、暴力和種族歧視言論,讓reddit成為白人至上主義者的溫床。許多reddit的版主也響應鮑康如的訴求,以暫時關版或是暫停熱門貼文回文權限等方式來表達抗議。該公司的共同創辦人Alexis Ohanian Sr. 週五果斷回應,宣布他已經辭去自己在該公司的職務,建議公司雇用有色人種來取代自己在董事會的諮詢委員一職,並宣示他會將自己從reddit股票上獲得的收益用來投注於服務黑人社群。
這一連串言論自由界線和審查的爭議通通撞在一塊兒,讓過去一週變成一個可以持續辯論到世界末日的言論自由週。
另一個乍看無關、卻意義重大的事件發生在美國史丹佛大學的校園裡:法學教授Michael W. McConnell在線上授課的憲法課上朗讀了美國革命領袖Patrick Henry一段含有「Negro 黑鬼」字眼的文章,但在朗讀前他特地關掉線上課程的錄影功能,避免課堂影片傳出。但爭議仍然很快就爆開。這不是該校教授第一次發生N字爭議。雖然該名法學教授強調歷史的醜陋面不應該被刻意排除,但課堂上的學生認為選在這個種族紛擾的敏感時刻特意選讀這段歷史文章,對黑人來說傷害非常大。
「我們一方面不應立刻責怪言論自由,但也不應該讓言論自由或政治正確的擔憂妨礙我們譴責應該譴責的言論」史丹佛大學黑人學生社團的副主席在一封公開信中說。
然而真正有趣的資訊在這裡——這位堅持「歷史就是歷史」的史丹佛法學教授Michael W. McConnell正好也是Facebook剛成立的全球內容審查獨立監察團的其中一名副主席。
他的態度或許也驗證了Mark Zukerberg向來的論點:有毒的言論也是言論,應該讓它進入言論市場讓每個人自己判斷。
串流大戰中的各方消長

原本就風風火火的好萊塢串流大戰受到疫情的加速,各方消長的新聞其實都是在驗證既定的市場發展方向:
目前仍全面停業中的美國第一大連鎖電影院品牌AMC上週表示第一季預計會有21~24億美元左右的虧損,遠高過去年同期的1.3億虧損金額。在此同時,第二大品牌Cinemark第一季則虧損了5900萬美元。AMC在提交給美國證交會的報告中用語謹慎地表示:「我們相信,但無法保證,在政府解除禁令以及對民眾提供紓困之後,放映業終將因為這些被長期壓抑的出門娛樂需求而得以復甦。」
然而娛樂產業媒體Indiewire認為AMC非常擅長在疫情中利用他們第一品牌的聲量來策略性放話。
比如三月份包含AMC所有主管在內全面放無薪假的事件,以及隨後多次傳出的破產傳聞,很可能都是設計過的公關策略,藉以廣泛有效地對外傳達出「救命啊」的緊急訊息,讓上下游的房東、供應商、片廠等等夥伴能因此開始共體時艱、和他們一起挺過去。關鍵就在讓夥伴知道這個關鍵訊息:「我現在倒下對你們都不是好事」。
Indiewire的分析認為就算AMC現在倒下,實際上對好萊塢來說也不代表該品牌一年11億的票房就會像Thanos彈指一般立刻憑空消失。歷史上消失過非常多連鎖電影院品牌,其實多數據點都會被其他品牌接手。在競爭激烈的城市,就算A電影院關門大吉,觀眾還是會湧入鄰近的B電影院去看同一部電影。電影院產業確實面臨空前危機,但個別品牌的重要性其實在危機中被刻意操作放大了。不能沒有你?倒也未必。
Forbes的另外一篇報導就用數學驗證Netflix應該迅速出手買下瀕臨倒店的電影院:
因為Netflix不願遵守上架空窗期的限制,電影院業者早從2016年的《臥虎藏龍》續集就開始一路抵制,不讓Netflix投資的電影有在電影院放映的任何機會。Forbes試著在2019年全年19部Netflix自製電影中挑出5部來估算如果它們得以上電影院放映的話可以收到多少票房。最後估算出約7.9億美元票房,扣除電影院抽成、製作成本和行銷成本後,約為2億美元的可能利潤。作者認為Netflix不應坐視這種年復一年的損失,並應該趁今年底電影院體質財務最糟的時刻出手買下電影院,終結這種對消費者有害的抵制。站在消費者的角度來看,電影院只是在濫用市場權力來控制觀眾看得到什麼電影,而相反地Netflix則是在確保觀眾有更多內容和通路的選擇。Netflix有機會促成這個百年產業的革命,當然前提是Amazon沒有先下手為強。
全球電影院業真正恢復常態的日子還非常遙遠,也因此2020年下半年到2021年的電影檔期仍在一個大風吹的持續變動狀態,因為太多電影等著上映,爭相想要卡一個離疫情遠一點的安全落點,但那些甜蜜的落點越來越稀有。片廠高層說他們就像載著滿船石油開到岸邊,卻四處找不到碼頭可以卸下昂貴石油的油輪。
除了扛著巨額成本的利息壓力,等到疫情過後再上映的方法之外,另一條路徑是像《Trolls World Tour 魔髮精靈唱遊世界》那樣挑戰VOD出租市場。最後一條路徑則是像《Greyhound 怒海戰艦》那樣一口價賣給串流。
VOD的財務優點是平台抽成比電影院低很多,串流的財務優點是立刻拿到現金,不用忍受長期資金壓力和不確定性風險。Disney的《Artemis Fowl 阿特米斯奇幻歷險》會直接上架自家串流服務Disney+。然而直上串流其實犧牲掉好萊塢過去經常操作的口碑策略:一旦電影院賣座極佳,這些票房標籤將使該片有很大的機會成功操作成為家庭娛樂市場的核彈級武器。但跳過電影院,這個策略完全無用武之地,它就是一部普通的串流電影。同時,跳過線院之後,明星或導演的票房獎金條款也會使片廠陷入一連串糾紛。疫情後的世界肯定會有一套新的電影發行規則,但好萊塢還在適應中。
關於VOD這條路,投資銀行瑞士信貸的分析師Meghan Durkin上週也在一份報告中呼籲電影院應該要對空窗期放手,讓中級成本的電影可以在上映三十天後開始開拓高單價VOD市場。高單價首輪VOD市場好萊塢已經談了十多年,卻一直在電影院的抵制下始終無法實現。直到這波疫情才讓幾家片廠趁亂推出,並證明高單價VOD確實能獲得消費者青睞。
分析師認為對Disney這種專門只搞大片的片廠可能無關痛癢,但對於Universal 和Warner Bros這些除了大片之外還繼續拍中級成本電影的片廠來說,高單價VOD可能是活命關鍵。重點在於趁著觀眾對於電影院上映的資訊熱度還沒退去的時刻,吸引他們以高單價在線上租片觀看。因為VOD平台抽成遠低於電影院,對片廠而言會形成一個讓中級成本電影存活下來的關鍵二級市場。
他的驚悚結論是:Disney和Christopher Nolan極力想用《Mualn 花木蘭》和《Tenet 天能》兩部超高成本大片讓電影院復甦,但實際效果可能適得其反。沒有健康的多元窗口讓各種規模的電影可以活下來,電影院最終將成為兩億美元以上大片專屬的貴賓席。而觀眾只能被迫回家在Netlfix或其他平台上看更多元的電影。

Yandex is Russia's biggest tech company
Founded in 1997 or 23 years ago by a businessman named Arkady Volozh
Yandex stands for Yet Another Indexer
Because the first business of the company is to make a search website.
In the global Search Engine market, Google is undoubtedly leading up to 92 % while Yandex has 5 % user with a 0.5 % share.
But within the Russian country
Yandex can rule the market share at 58 % to be regarded as Russian Google.
However, this is only part of the Yandex Kingdom because of 70 different types of internet-related businesses.

If you ask what is the reason Yandex has succeeded in occupying online space?
The answer should be not hesitating to grab opportunities in hand.
The company's strategy is to analyze which businesses have potential and foreigners are starting to market. But it doesn't meet local people. Yandex will compete with simple service models and consistent with consumer behavior.
Because the company has a great advantage that it can design platforms to support the usage of Russian language properly and more accurately.

But it's undeniable that the weakness of rubble currency from Russia's case of economic sanctions since mid 2014's after Ukraine Crimea land annexation to be part of itself. Assembled with the Expanding businesses, affecting fairly corporate profits.

And it is evaluated that Mr Arkady Volozh, who is founder and CEO has private property up to 42,000 million baht.
However, sometimes business-related to a lot of data is often troubled because government concerns about the security of important data that could slip into the hands of dissent countries.
Yandex was recently ordered to restructure the company without a single shareholder over 10 % and limit total expat shareholders to 50 %

In many countries, strong foreign brands often scare local business owners and dare to do anything.
But really, what those companies can fight with us is understanding the unique characteristics of domestic consumers.
So if you keep opening the door to opportunities.
At the end we may succeed.
